We've had hundreds of conversations with founders and engineering leaders who came to us after a failed offshore engagement. The pattern is remarkably consistent: the initial quote looked attractive, the first sprint seemed productive, and then something — communication gaps, missed requirements, technical debt, or all three — turned a cost-saving exercise into an expensive rebuild.

The Real Cost Components

  • Development time (what you see on the invoice): Usually 60–70% of true project cost. If you're anchoring on this number alone, you're making a decision with incomplete information.
  • Project management overhead: Coordinating across time zones, writing detailed specs, re-explaining context that got lost in async communication. Budget 15–20% of dev time for this.
  • Quality assurance: Offshore teams rarely include QA in the quoted rate. Manual testing, regression cycles, and bug triaging add 10–25% depending on product complexity.
  • Onboarding and context transfer: The first month of any engagement is partially wasted on environment setup and codebase familiarisation. Budget 2–4 weeks of reduced velocity.
  • Revisions from unclear requirements: The most expensive line item that never appears on any invoice. Unclear requirements at £50/hr become expensive rework at sprint review.

⚠️ Time zone overlap matters more than you think

A 7-hour time zone gap means one async message cycle per day. That's one question-answer pair. If your team is in London and your vendor is in a time zone with no overlap, every blocker costs a full day of idle time. We operate on UK/NL/AU business hours from Lahore (UTC+5) specifically because a 3–5 hour overlap is operationally viable.

Red Flags in Vendor Selection

  • They quote a fixed price for undefined scope. Fixed-price only works when requirements are detailed to the level of wireframes and user stories.
  • They can't show you references from clients who are currently in maintenance, not just launch phase. Anyone can ship an MVP. Ask who maintains what they built.
  • Their 'senior developer' has 2 years of experience. Seniority inflation in offshore quotes is endemic. Ask for CVs and conduct a technical screen.
  • They quote in hours but can't explain how hours translate to outcomes. An outcome-based agreement (milestone delivery) aligns incentives better than raw hourly billing.
